HubSpot CRM migration: a plan that works from any CRM

A CRM migration is judged on one thing: can leadership still trust last year's numbers the week after go-live? This plan covers extraction, mapping, association integrity and the reconciliation step most teams skip.

How to implement it

  1. Freeze the source schema and export a full field inventory before touching anything.
  2. Decide what not to migrate: dead records, unused fields, abandoned pipelines.
  3. Map fields to HubSpot properties, including picklist values and owner mapping.
  4. Migrate in dependency order and keep the source record ID as a property for reconciliation.
  5. Rebuild associations explicitly: contacts to companies, deals to both, activities to all three.
  6. Run a test migration on ten percent of records and reconcile counts and totals.
  7. Rebuild key reports in HubSpot and compare against the legacy reports before cutover.
  8. Cut over on a low-activity day and keep the legacy system read-only for 90 days.

Frequently asked questions

How long does a HubSpot migration take?

Two to six weeks for most B2B datasets. Field mapping and cleanup take longer than the import itself; the import of a few hundred thousand records is usually a matter of hours.

Will we lose our historic activity data?

Not if activities are exported and imported with their associations and timestamps. Emails, calls, notes and meetings can be preserved; what is commonly lost is unstructured attachments and vendor-specific automation logs.

Should we clean data before or after migration?

Before. Cleaning in the source, or in a staging file, avoids importing duplicates and lets you validate counts. Post-import cleanup is always more expensive because automation and reports already reference the bad records.
